Context

Consulting company, in-house IT department of 10 people across development and delivery. No shared way of working, backlog managed via email and scattered spreadsheets.

Problem

14 projects open in parallel, an average lead time of 65 days, 40% of deadlines missed over the last 2 quarters. Management had no real visibility into status: updates only came on request.

Intervention

Month 1: introduced a Kanban cadence with a WIP limit of 5 active projects per team, a shared board and weekly stand-ups. Month 2: defined quarterly OKRs and 4 department KPIs (lead time, throughput, bug rate, SLAs met), automatic reporting to management. Months 3-4: documented delivery standards, migrated the stack to the cloud (AWS) with a CI/CD pipeline, automated recurring deploys. Alongside, 1:1 mentoring and a growth path for 3 junior developers.

Digital services for a healthcare platform with ~800,000 users

Context

Healthcare software house. Leading a team of 4 developers (3 senior, 1 junior) plus 1 external consultant on a medical management system used by about 800,000 users.

Problem

Bookings handled mostly by phone and in person, a patient experience fragmented across channels, no shared development standard in the team, unpredictable release timing.

Intervention

Months 1-2: analysed existing flows and designed the Appointments Portal, defined development standards and mandatory code review for the team. Months 3-5: rolled out the Appointments Portal to production with GDPR-compliant handling of sensitive data. Months 6-8: extended to the Patient Portal (reports, prescriptions, telemedicine), integrated IoT devices, mentored the junior developer on architecture and testing.

From idea to product Role: advisor and development

An SME from spreadsheets to a live management system

Context

Distribution SME, 18 employees, no structured information system: invoicing, warehouse and reporting managed on spreadsheets and shared files across 4 people.

Problem

Data duplicated across different spreadsheets, recurring stock-level errors, a monthly close that took days of manual reconciliation, no reliable reporting to decide on purchasing and inventory.

Intervention

Month 1: process discovery with the team, mapping of real workflows, choice of a stack sized for the context (web app + relational database, low-maintenance cloud hosting). Months 2-3: development of invoicing, warehouse and reporting in a single tool. Month 4: production release, training for the team at every level, handover with documentation and guaranteed post-project continuity with no dependency on me.
